Activation KPI Design Studio

Seven weeks, Bangkok afternoons with remote seats. A pair of you — product and analytics — leave with a defendable activation number and a backlog small enough to ship.

Learning outcomes

  • Write first value as a user-recognisable verb, with inclusion and exclusion rules.
  • Choose a cohort window (24h / 7d / 30d or a custom clock) and document why it fits the app’s cadence in Thailand or the wider SEA market.
  • Draft a three-layer activation tree with twelve events or fewer.
  • Add one counter-metric so the KPI cannot be gamed by a prompt, a banner, or a forced modal.
  • Run a 45-minute scored activation review without faculty in the room.
  • Hand engineering a 30-day instrumentation backlog with owners and “won’t do” items.

Who it is for

PMs, analysts, and activation leads who already have some event data — even messy data. If you have zero tracking, start with a Signal Map instead. We do not admit seats whose only goal is a certificate for HR.

Engineering partners are welcome as a third seat (+฿22,000 informational) but are not required.

Modules

  • Week 1 — Inventory without shame You bring the current dashboard. We map every chart that claims to be “activation” and retire the ones that are really acquisition or engagement.
  • Week 2 — First-value event selection Lab: write three candidate verbs, test them against real session stories, pick one. “Engaged users” is disallowed as an outcome.
  • Week 3 — Cohort window lab Compare 24-hour, 7-day, and 30-day clocks on a slice of your data. Record the rationale, including who loses if the window is too short.
  • Week 4 — Activation tree Three layers only. Quality metrics (crash-free, latency) stay off the tree unless they block first value.
  • Week 5 — Silent drop-off clinic Walk the path between install and first value. Name the silent losses that never appear as errors.
  • Week 6 — Scored Friday review You facilitate. Faculty only interrupt if the counter-metric is missing or the decision is vague.
  • Week 7 — Instrumentation backlog Five events or fewer for the next thirty days. Anything else is explicitly out of scope.

Nalinee Srisawat

Faculty lead. Previously built activation reviews inside a Bangkok super-app wallet and a regional logistics marketplace. She teaches the First-value lab and the drop-off clinic. Nalinee still runs a small number of Desk Retainers so the syllabus does not drift into theory.

Office hours: Wednesday 15:00–17:00 Bangkok time during the cohort.

FAQ

Will you instrument Mixpanel or Amplitude for us?

No. That is a real limitation of this studio. We design the tree, the event contract, and a 30-day backlog. Your engineers still ship the events. If you need hands-on tracking work, this is the wrong programme.

Can one person attend alone?

Yes, at the same fee, but we will warn you: activation definitions decay when only one role owns them. A lone analyst often returns to a PM who never agreed the verb.

What if our data is messy?

Messy is normal. Missing is not. You need some exportable events. We can work with CSV dumps. We cannot invent a baseline from screenshots alone.

Is there a certificate?

A letter of completion on request. It names the artefacts you produced, not a grade. We do not sell certificates separately.

Reviews from this studio

“Week 5’s Silent drop-off clinic is the session I still quote. We had celebrated install-to-open for a year.”

The spreadsheet templates assume Amplitude export access. We spent the first evening just getting raw events out. After that, the cohort window lab was the piece our PM reused. — client in regional travel marketplace

Preecha, Chiang Mai · growth — “Clearer first-value definition than our last consultant deck. Seven weeks felt long in week two, about right by week six.”
